1. Why Ulta Matters in Q4

Ulta stocks a deep catalog of name-brand beauty, and in Q4 a big chunk of it comes packaged as gift sets. Shoppers buy those sets on Amazon as presents, so demand spikes from mid-November through Christmas.

"So I'm going to share with you my exact game plan, the game plan I've been using on Ulta, and I made so much money with products on Ulta."

How To Source Products For Online Arbitrage at Ulta

That video is from 2023. Amazon's rules have changed a lot since then, so this post sticks to the sourcing method and the 2026 rules. Ulta's own promotions and rewards terms change too. Check Ulta's site for the current ones before you count them in your numbers.

2. Get Ungated in Beauty First

Many beauty brands and some beauty subcategories need approval before you can list. Check before you buy anything, because a gift set you can't list turns into an expensive present for your family.

Run your account eligibility on each ASIN, and if you hit a gate, start the approval process now. The beauty ungating guide and topicals ungating guide cover both paths.

3. Start From What's on Sale

Don't browse Ulta's whole site. Start from the current promotion, then work the brands inside it.

"So usually how I like to source these is I like to look at what brands are on sale on the website, right? So we have a lot of brands, and then choose one random brand and look it up, see if I can find profitable products."

Pick a brand from the sale, pull its Amazon catalog with the Keepa Product Finder, and compare. You'll cover more ground than clicking product by product.

4. Match the Exact Gift Set

Gift sets are where Ulta sourcing goes wrong. Brands release a new set every season with a slightly different mix: a different shade, a travel size swapped for a full size, a new bag. Each version needs its own matching Amazon listing.

Before you buy, compare the item count, sizes, shades and packaging photo against the Amazon listing. If anything differs, it's a different product. Sending the wrong set gets you "not as described" returns and complaints. The gift sets guide goes deeper on matching.

5. Keep Sets Together at Prep

A gift set has to arrive as one sellable unit. If the box can come apart or the items are loose inside the outer packaging, your prep center needs to secure it so the fulfillment center doesn't treat the pieces as separate items.

Amazon lists set-related prep issues as their own problem group on its inbound problem summary. Those problems slow down receiving, which costs you selling days in Q4.

Every unit also needs your FNSKU label. Commingling ended March 31, 2026, so unless you're the Brand Representative, you label each set yourself or pay a prep center to do it.

6. Expiration Rules for Beauty

Amazon's expiration-dated products page counts topicals and cosmetics as expiry-dated products, and that includes items with a period-after-opening symbol, even when no date is printed on the package.

Lotions, body washes, skincare and some makeup in gift sets fall into that group. Check what dates are printed, make sure the listing has the right expiration attributes, and don't buy deep clearance on sets with short remaining shelf life.

7. Watch for Hazmat in Fragrance Sets

Perfume and cologne sets, nail polish and aerosol hair products often carry dangerous goods flags. A hazmat review can hold your units out of stock for days, and in mid-November that hurts.

Check the listing's hazmat status before you buy, and don't assume a set is clear because a single item from the same brand was. The Amazon hazmat review guide walks through what to check.

8. Run the Numbers on Every Set

Gift sets sell at higher prices than single items, which helps you absorb FBA fees. They also come in bigger boxes, which raises fulfillment and storage costs. Run each set through the FBA calculator with the real dimensions.

Q4 storage costs more. Amazon charges $2.40 per cubic foot for standard-size storage from October through December, compared with $0.78 the rest of the year. A set that sells in two weeks barely notices. A set still sitting there in January does.

Stack cashback and gift card discounts where you can. The cashback stacking guide shows how.

9. Price Around the Christmas Drop

Gift set demand falls off a cliff after December 25. Plan to sell your sets before then, and price with that deadline in mind.

Check the Keepa history from last January on similar sets from the same brand. If prices dropped 40% the week after Christmas, buy only what you can move before the holiday. The Q4 pricing strategy covers when to hold price and when to cut.

10. Get Your Sets In on Time

My own rule for this season: aim for FBA arrival by November 20 and treat December 1 as the last call. Ulta orders that ship to your prep center this week still have time if your prep center turns them fast.

After December 1, think about merchant-fulfilling the late units instead. Prep center Q4 delays covers how to keep your prep center from becoming the bottleneck.

11. Find Sets Other Sellers Already Bought

The other way to find beauty sets is to watch the sellers who already buy them. When a beauty-heavy storefront adds a new set, you know someone ran the numbers and bought in.

I built Arbitrage Stalker to do that tracking for you. It watches the storefronts you pick and alerts you when they add a product, so you can check the Ulta price while the deal is still live.
